What Is 4DX?

The Four Disciplines of Execution, or 4DX, is a set of proven practices, or a framework, that emphasizes the execution of goals, despite the "whirlwind" of our day-to-day operations and responsibilities. The Four Disciplines are:

4DX Terminology

4 DISCIPLINES OF EXECUTION: An orderly pattern of conduct that leads to achievement of an organizational goal with excellence.

4DX: An abbreviation for the 4 Disciplines of Execution.
CADENCE OF ACCOUNTABILITY: A recurring cycle of planning and accounting for results.
CHAMPION: An organizational sponsor of the 4DX process.
COACH: A person well-versed in the 4Disciplines who acts as a resource to teams/ team leads
COMMITMENT: A team member’s weekly contribution to achieving a WIG.
FROM X TO Y BY WHEN: The formula for expressing lag measures, tracking movement from a current X to a better or more desirable Y within a certain time frame.

LAG MEASURE: The measure of goal or WIG achievement. A lag measure is always expressed in terms of From X to Y by When. Lag measures represent the result you are trying to achieve, but by the time you get the data, the result has already happened. Everything(including the whirlwind) has lag measures (e.g., completion, enrollment, revenue, withdrawal rates, course success rates, time to hire, help desk ticket response times).

LEAD MEASURE: The measure of action planned and taken as a means to achieving a WIG. Lead measures foretell the results; however, it is important to note these are not detailed plans listing all of the tasks one much accomplish to achieve the WIG. Lead measures have two important characteristics: (1) they are predictive- if the lead measure changes, you can predict the lag measure will also change, and(2) they are influenceable - they can be directly influenced by the team without significant dependence on another team. For example, proactively contacting students who miss courses, or committing a specific number of hours each week would be examples of lead indicators (with an appropriate measure).

SCOREBOARD: A mechanism for tracking progress on lead and lag measures for a WIG.

WHIRLWIND: A metaphor for the enormous amount of time and energy required to keep the organization at its current level of performance. The whirlwind is the main threat to the execution of WIGs.
WIG (WILDLY IMPORTANT GOAL): A goal essential to carrying out the organization’s mission or strategy.
WIG HUDDLE: Held by a team leader with their team members. For more information on the difference between a WIG Huddle and a WIG Session, click here
WIG SESSIONS: Held by a leader of leaders held with their team leaders. The goal of these sessions is to help teams with process adoption, clear the path of obstacles teams are facing, and celebrating successes.
